In our emails, we’ve talked a lot about problem franchisees and their opposite numbers, high performers. However, there is a distinct third group: the “comfort-zoners”.
Every franchise has them. People who are perfectly good at what they do, and never rock the boat but, at the same time, have clearly settled for “good enough” and stopped pushing for growth. They started strong, hit their early targets, and now? They’ve settled. They’re not causing issues, but they’re not growing either — and their unused territory is quietly costing you potential revenue and opportunity.
It’s frustrating, especially when every inch of prime territory counts, and you begin to wonder if someone else couldn’t do a better job – someone new, perhaps. Their complacency can also have a knock-on effect to others, reducing motivation across the network and pulling down your averages.
So, is there anything you can do about it?
Most franchisors consider one of three paths:
- Wait for renewal and renegotiate
- Keep pushing and hope something changes
- Explore legal termination
None of these options are particularly good. At best, you’re just wasting time and resources and not getting anywhere. At worst, you could be dragged into a legal dispute and risk alienating others in your network. After all, you made an agreement for them to use that territory however they like (within reason), so if they decide not to make the most of it, that’s their prerogative, right?
There could be a better way – one which benefits both parties

The legal route isn’t necessarily the only one, and it is rarely the best.
If they’re not using all their territory, why not split it? Let them keep what they’re managing, and resell the unused portion to someone new. They don’t lose anything, you don’t lose anything, and suddenly, that territory’s true potential is back in play.
It’s a mutually beneficial arrangement where everyone is happy. Of course, these kinds of conversations can be delicate — especially if there’s already resistance. That’s where we come in.
